A mid-tier Australian bank had set an ambitious growth target, but its existing technology environment could not support the scale or pace of change required.
The bank needed to modernise multiple critical areas simultaneously, including core banking, lending origination, integration, data and security, without compromising operational stability or customer trust.
The resulting multi-year transformation program met or exceeded its investment expectations across the major initiatives and established the technology foundation required to support the bank’s growth strategy while maintaining disciplined cost management.

An established Australian bank pursuing an ambitious growth strategy that required a more scalable, integrated and modern technology environment.
Its existing systems and capabilities had supported the organisation to that point, but were increasingly constraining its ability to introduce new products, improve customer experiences and grow efficiently.
03. The challenge
Transformation at scale requires more than a plan. It requires a design that holds under pressure.
Large technology programs have a well-documented failure pattern. They can begin with strong intentions but end with expanding scope, cost overruns and outcomes that fall short of what was promised to the board.
The causes are often similar: a strategy that is not detailed enough to execute, important decisions made too late, and governance that cannot keep the program aligned as complexity increases.
The bank needed a transformation program designed not simply to secure approval, but to be delivered successfully.
That required clear alignment between strategy, architecture, investment, delivery sequencing and measurable business outcomes from the outset.
04. Our Approach
9Yards led the complete end-to-end strategy, design, and delivery of the programme.
We began at the enterprise level by developing a business capability model that connected the bank’s strategic intent to its technology investment priorities.
We completed a detailed current-state assessment across the bank’s major applications and capability areas, then defined a target state based on what the organisation needed to achieve rather than what was easiest to implement.
From there, we established strategic reference architectures and design principles across the major technology domains. These provided a consistent foundation against which subsequent investment, solution and delivery decisions could be assessed.
At the program level, we designed and governed the full transformation scope, including core banking replacement, lending origination, integration services, security, data and insights capability, and business process management.
We led the options analysis and vendor-selection processes, including formal market engagement for the material services, and established the governance bodies and decision-making processes required to keep the program aligned and accountable throughout delivery.
The implementation strategy addressed the full range of delivery requirements, including master-data management, data migration, product migration, decommissioning of legacy platforms, change management, training, testing, infrastructure and security.
The program was designed in sufficient detail that major delivery decisions were not deferred until implementation.
05. Outcome
Growth enabled without a corresponding increase in cost
The transformation program delivered the technology foundation required to support the bank’s growth strategy while maintaining disciplined control over operating costs.
The major initiatives met or exceeded their investment expectations, demonstrating that the program had delivered measurable commercial value rather than simply completing a series of technology projects.
The architecture, delivery model and governance established at the beginning of the program enabled the transformation to remain aligned with its original objectives as it progressed.
